Waistband first. Fasten it snugly at your natural waist, just above your hips, and let the panel hang down in front.
Set the seat width to your baby's height — setting A up to 61 cm, B to 71 cm, C to 81 cm. Two seconds now, and the M-position holds for months.
Lift your baby in facing you, arms through the straps. Cross them behind your back or run them straight over your shoulders — cross them if the weight starts pulling you forward.
Check the M, then check the kiss. Knees higher than their bottom like a squat, chin off their chest, face visible, and their head high enough that you can kiss the top of it without straining. If you can't, tighten the straps.

My shoulders already hurt. Will a baby carrier make it worse?

It shouldn’t, if the belt is in the right place. The weight is meant to sit on your hips, not hang off your shoulders. If it’s pulling you forward, the waistband has ridden up — drop it back to your natural waist, just above your hips, and tighten. The wide belt is doing the work.
